- Description: Kroger says its $5 billion customer value plan is entirely self-funded. Here’s where that money could come from, and how suppliers can be part of the plan instead of the funding source.

At Investor Day on October 20, Kroger laid out a $5 billion investment in customer value, realized by 2029\. Lower prices, simpler promotions, better merchandising, refreshed stores, and stronger loyalty programs. For shoppers, that is great news.

Then CFO David Kennerley added the line every supplier should have written down:

Self-funded is a great phrase for Wall Street. It means Kroger isn't borrowing to do this or betting the balance sheet on it. But self-funded money still has to come from somewhere. So the question for anyone selling into Kroger is a simple one: **who's paying for it?**

We'll be upfront. Kroger didn't put a dollar figure on every source of savings, and we won't pretend to know more than it said. What follows is our read of Kroger's own public words, not a prediction. If you heard it differently, tell us.

## The Math Kroger Has Committed To

Start with the promises. Alongside the $5 billion, Kroger set new targets through 2029:

- **About 3% comparable sales growth** in 2029, excluding fuel and pharmacy. For context, identical sales grew just 0.2% in the second quarter.
- **Adjusted EBITDA growth of 3% to 6% a year** from fiscal 2027 through 2029.
- **Adjusted EPS growth of 7% to 11% a year** over the same stretch.

Read those together. Kroger plans to lower prices, invest $5 billion in the shopper, *and* grow profit faster than sales. Kennerley said it directly: the plan prioritizes "high-return investments and disciplined cost savings so we can expand margins over time."

Lower prices plus higher margins only works one way. Costs have to come down, a lot, somewhere in the system. And as we covered in [Your Margin and Kroger's Margin Are Two Different Numbers](https://cincinnaticpgedge.com/your-margin-and-krogers-margin-are-two-different-numbers/?ref=cincinnaticpgedge.com), there isn't much fat left in a business that nets under 2%.

## Where Kroger Says the Money Comes From

Kroger's Investor Day release names the sources under a pillar it calls "Modernize How We Operate." Here they are, in Kroger's words, with what each one could mean for you.

### 1\. "More direct sourcing"

Buying closer to the source, with fewer hands in the middle. CEO Greg Foran has talked about direct sourcing since his first earnings calls. **Why it matters to you:** if Kroger can go around a layer in your supply chain, or source a comparable item itself, it will look hard at doing it.

### 2\. "Disciplined purchasing"

This is the one that lands closest to your desk. Disciplined purchasing is cost of goods, and cost of goods is you. Foran already said Kroger will "set a high bar" for vendors seeking to raise prices. **Why it matters to you:** expect harder cost negotiations, more scrutiny on trade dollars, and more questions about what every dollar you spend actually returns.

### 3\. "Streamlined processes," "technology and AI"

Foran said in a memo this month that Kroger plans to cut about a third of its corporate roles over three years, using AI to reduce duplicative work. We covered the first wave in [Kroger Is Cutting 3,000 Corporate Roles](https://cincinnaticpgedge.com/kroger-is-cutting-3-000-corporate-roles-heres-what-suppliers-should-do-now/?ref=cincinnaticpgedge.com). **Why it matters to you:** fewer people on the other side of the table, each covering more. Your Category Manager will have less time and less patience for anything that isn't easy to say yes to.

### 4\. "Grow Our Brands penetration"

This one sits under customer value, not savings, but it pays both ways. Private label typically earns Kroger more margin per unit than the national brand beside it. Every point of share Our Brands takes helps fund lower prices elsewhere. **Why it matters to you:** [Our Brands is a direct competitor](https://cincinnaticpgedge.com/krogers-our-brands-is-no-longer-a-side-business-its-a-direct-competitor/?ref=cincinnaticpgedge.com), and it now has a funding job inside the plan.

### 5\. "Simplifying promotions"

Part of the $5 billion goes toward simpler promotions. Simpler usually means fewer deal types, fewer one-off events, and more dollars put into everyday shelf price. **Why it matters to you:** promo money that doesn't drive trips or pay out is going to be the first to get questioned. We made the case for [keeping Kroger promotions simple](https://cincinnaticpgedge.com/kiss-keep-it-simple-kroger-promotions/?ref=cincinnaticpgedge.com) back in July. It looks like Kroger agrees.

## So, Who's Paying?

Honest answer: everybody a little, and some more than others.

Kroger's own people are paying, through corporate cuts. Kroger's operations are paying, through process and technology. But two of the named savings sources, direct sourcing and disciplined purchasing, run straight through the cost of goods. Our Brands growth runs straight through your shelf space. It would be naive to think suppliers aren't part of how a self-funded plan gets funded.

That isn't a reason to panic. It's the same message we've been sharing all year, now written into a five-year plan and presented to Wall Street. We asked the same question in [Kroger Is Cutting Prices. Will Vendors Pay the Bill?](https://cincinnaticpgedge.com/kroger-is-cutting-prices-will-vendors-pay-the-bill/?ref=cincinnaticpgedge.com) Investor Day gave us more of the answer.

## How to Be Part of the Plan, Not the Funding Source

The suppliers who do well over the next three years will be the ones who help Kroger hit its numbers instead of waiting to be squeezed for them.

| Your Self-Funded Plan Checklist **1\. Bring savings before they're asked for.** Productivity, pack optimization, supply chain efficiencies. Show up with a way to take cost out, and share it. **2\. Prove your trade ROI.** Know which promotions drive incremental trips and which just subsidize shoppers who would have bought anyway. Kroger will be asking. **3\. Help make value visible.** Foran wants value the shopper can see. A sharper everyday price point or a better value pack speaks his language. **4\. Earn your spot against Our Brands.** If a Kroger brand item sits next to yours, your case for being there has to be clear in 84.51 data, not just your sales story. **5\. Lean into where Kroger is investing.** Fresh, prepared meals, eCommerce, retail media and Boost membership. If your brand can help grow any of those, lead with it. **6\. Make it easy.** Fewer people at Kroger means every ask needs to be clean, complete, and quick to approve. |

Kroger told the world exactly what it plans to do and how it plans to pay for it. That is a gift, if you use it. Plan your 2027 with Kroger's targets in mind, not just your own, and walk into your next category review as someone helping fund the plan with ideas, not margin.
